Problem

A store with ~6k products loaded category pages in 4–6 seconds on phones. Mobile was 78% of visits and cart abandonment was rising month over month. Stock levels were exported manually from the wholesaler once a day.

Diagnosis

  • 38 active plugins, 9 of them loading scripts on every page.
  • No object cache — each category view triggered 400+ SQL queries.
  • Full-resolution product images, no AVIF/WebP.
  • A 4-step checkout with server-side validation on every field.

Decisions

  • Stay on WooCommerce — a headless migration wasn’t justified at this scale.
  • Redis object cache + CDN page cache with smart invalidation.
  • Removed and replaced 11 plugins with lean custom code.
  • Wholesaler integration through a queue: stock sync every 15 minutes with retries.

Outcome

  • Mobile LCP: 4.8 s → 0.9 s.
  • Conversion: +23% in the first 8 weeks.
  • Zero manual exports — stock matches the wholesaler in near real time.
